Production & Live Ops

Most independent games die in month nine of production, not on launch day. Scope is the killer, and scope is a governance problem, not a creative one.

The work

What the work actually is.

Scope discipline, vertical-slice gates, and an iteration loop that multiplies: production installed as an operating system.

The failure has a shape: production without gates. The vertical slice is never forced, so nothing is ever finished enough to judge; content gets built on systems that were never proven; the scope document, where one exists, only ever grows. The bottleneck in small-team development was never headcount. It was how many disciplined iterations survived review, and iteration is exactly what a production system manufactures.

Lotus installs that system the way it installs every operating system: scope stated as a contract and defended on schedule, vertical-slice gates that content must pass before it is allowed to multiply, agents running the generate–test–cull loop at machine speed with a person deciding which candidate survives, and the weekly patch run as a weekly operating review — same numbers, committed changes, drift corrected.

The discipline extends to honesty about completion, because self-deception is the production killer: real percentages counted per system, against a scope document that cannot quietly grow. A build that counts itself honestly can be managed; one that rounds up cannot. What the studio owns once the gates exist is the part no contractor can take away — a scope it can defend on schedule, a slice standard that decides when content may multiply, and a weekly rhythm that moves the build whether or not the month went well.

Deliverables

What you keep.

Scope contract & slice gates
What the game is, in writing, and the gates content must pass before it is allowed to multiply.
Iteration loop
Agents at candidate volume, tests as the cull, a human gate on what survives, run at a counted weekly rate.
Patch cadence
A weekly operating rhythm: telemetry read, changes committed with owners, the build moved every week.

Getting started

A production audit on the current build: real completion counted system by system against the scope document, the vertical-slice gap named, and the month the runway ends computed — in writing.
